Everyone wants to automate their business.
Nobody wants to document their business first.
And that’s why most AI projects fail before they start.
Here’s why:
You can’t automate what you haven’t defined. If your sales process lives in someone’s head, AI can’t touch it. If your onboarding relies on “ask Sarah, she knows,” you don’t have a system. You have a single point of failure.
The Real Problem
Most small businesses run on tribal knowledge. The founder knows the process. Maybe one or two staff do too. But it’s never written down.
Then someone buys an AI tool and tries to plug it in.
It’s like handing a sat-nav to someone who doesn’t know where they’re going. The technology works fine. The destination is missing.
I see this every month. Business owners spend £500 on an AI platform, then realise they can’t describe the process they want to automate in more than three sentences.

1. Pick your most repeated process. The one that happens daily or weekly.
2. Watch someone do it. Don’t help. Just watch and write every step.
3. Count the steps. If it’s over 15, it needs simplifying before you automate it.
4. Highlight the decision points. Where does a human need to think? Those stay human.
5. Everything else goes on the “automate this” list.
Why This Works
A written process does three things at once. It trains new staff without your time. It reveals waste you can’t see when you’re inside the work. And it gives AI something concrete to act on.
